Case study · Real estate

From 15 to 62 Appointments a Month. Same Ad Spend.

A residential real estate agency was paying for plenty of leads and booking almost none of them. We did not touch their ads. We fixed what happened after the click. Client details are anonymized; the numbers are theirs.

The situation

The agency was spending about $8,000 a month on ads and generating 200+ leads from it. Out of those, roughly 15 became booked appointments. On paper the marketing was working. In practice, most of the budget was buying names nobody talked to.

The leak

When we mapped their pipeline, the number that mattered was this one: 73% of leads were never followed up at all. Not followed up badly. Never contacted. Agents were busy showing properties, leads arrived around the clock, and by the time someone got to the list, the lead had gone cold or gone elsewhere. Speed was the problem, not lead quality.

What we built

  1. Instant response. Every new lead now gets contacted automatically within about 90 seconds of arriving, at any hour.
  2. A 7-touchpoint AI nurture sequence across email and SMS, spaced over days, written in the agency's voice rather than template-speak.
  3. AI qualification on their criteria. The system asks the questions their agents would ask: budget, timeline, area, financing, and scores the lead before a human spends a minute on it.
  4. Built inside their existing GoHighLevel setup, so the team kept the CRM they already knew and simply watched appointments appear on the calendar.

The result

Within the first full months of running, booked appointments went from 15 to 62 a month, a 313% increase, on unchanged ad spend. The team stopped spending roughly two hours a day on manual chasing, and nobody new was hired. The leads were always there. The follow-up machine was not.

What this means for your business

This was not a clever ads story. It was a plumbing story, and the same leak exists in most service businesses that buy leads: money goes in the top, and the middle of the funnel quietly loses the majority of it. If your lead volume looks fine and your calendar does not, you likely have the same 73% problem wearing a different number.
